Stages of Team Development

Team Development

When a new team comes together, there is a lot of dynamic going on. People have to get to know each other and understand where strengths and weaknesses lie. To make sure a team is getting to the point of strong performance as quickly as possible, it is important to understand these dynamics and how you could influence the process.

Following Bruce Tuckman’s model of the stages of group development, there are four stages that are relevant to know.

Forming

In the first stage of team development a high level of guidance is needed from a leader. Everybody needs to understand the role s/he has to play and is unclear about processes and capabilities of the team.

Most of the people start positive and politely into the situation, some are anxious because they do not fully understand the situation and expectations. Some are just curious and excited.

People are easily irritated in this stage. They need to define basic rules for their collaboration. First goals are being defined and the team is starting with the first tasks. The relationships remain unclear in this stage.

Storming

In the second stage, the team starts to better understand how decisions are being made in the team. At the same time, first conflicts start to arise due to differences in work habits, priorities and goals that the individual team members prefer.

People are pushing against the boundaries that have been defined in the first stage. Some members of the team will want to try out what is possible. Some might want to challenge the leader’s authority.

In this stage frustration is likely to come up. The whole idea of the team might be questioned. Many teams fail in this phase.

Norming

If the team does not fail, they will gradually move forward to the norming phase. People will start to resolve conflicts, appreciate the strengths of others and build positive relationships. The team leader will be accepted in this stage.

As the relations are getting stronger, people will start to reach out for support and help each other. Commitment will rise and progress will be made.

If the team is interrupted by new tasks or unexpected difficulties, they can easily fall back into the storming stage.

Performing

In the last stage, the team is collaborating well. The structure is established and processes are running well. As a leader you can delegate more responsibilities to the team.

The team will experience no frictions and is able to achieve high targets with hard work. Unexpected changes can easily be coped with. New colleagues can easily be integrated.

Leadership over the four stages

Over the four stages of team development, the leadership that is required will change significantly. The following overview shows how you could best support your team over the various stages. It is not always the whole team that is in a certain stage. The team (or individuals) might fall back into previous stages if there is a reason for it.

Stage

Activities

Forming

In this stage the leadership role is dominant. You have to give direction and orientation. Clear objectives need to be established for the team as a whole and for the individuals.

Storming

In the second stage you will establish processes and structures. It will be important to help building trust and develop good relationships.

As this is the stage where conflicts often arise, resolving conflicts and remaining positive is important. You will have to make sure that the team overcomes frustration.

It is helpful to explain the team stages and support the team in understanding different work styles and strengths.

Remain positive and firm in the face of challenges to your leadership, or to the team's goal.

Norming

Step back and help team members take responsibility for progress towards the goal. (This is a good time to arrange a team-building event.)

Performing

Delegate tasks and projects as far as you can. Once the team is achieving well, you should aim to keep them in that flow without irritating them much. Although, further learning and growth opportunities can be leveraged. You will now be able to start focusing on other goals and areas.
